The booking is yours. The guest, on paper, is yours. But according to a [piece published by Hospitality Net](https://www.hospitalitynet.org/opinion/4134717/hotels-losing-pricing-control-you-sell-the-room-the-channel-is-taking-the-upsell), the OTA and the AI agents crawling its data are already selling the upgrade, the late check-out and the breakfast before you have even sent a welcome email.

The mechanism is boring and devastating in equal parts. The channel holds the guest profile, the trip context and the payment token, so it fires the personalised offer at the exact moment the traveller is deciding. By the time your PMS wakes up, the ancillary revenue is booked in someone else's funnel. You shipped the room at a rate you fought for. Someone else is monetising the stay.

My read: this is a wake-up call disguised as an opinion piece. Hotels still own the physical moment, the front desk and the F&B margin that a channel simply cannot replicate at 22:00 when the guest lands tired and hungry. The opportunity is to push the offer earlier, trigger it from your own booking engine and CRM, and stop treating pre-arrival as an admin task. Whoever owns the first personalised touch keeps the upsell.
