Summary: IAG tests AI in a single airline before expanding across the group. Governance from day one is what gives the group confidence to scale.

## Article

IAG has a rule that more hotel groups should copy: prove the value of an AI use case inside one airline before rolling it out across the group. That is how the holding company approaches scaling, according to [Skift](https://skift.com/2026/10/03/iag-on-proving-ai-value-before-scaling-it/). Ben Dias frames governance as the piece that goes in from day one, not as an afterthought once the pilot works.

The logic is simple and it holds for hotels too. A model that answers revenue questions well in one brand can behave differently in another with a different booking curve, a different mix of leisure and corporate demand, or a loyalty programme with its own rules. Running the test first gives the group real numbers to decide with, instead of an internal bet dressed up as strategy.

My take: this is the discipline most hotel chains skip. They see a flashy demo, sign a multi-property contract and then spend a year fixing data that was never ready. IAG's approach flips the order. Validate, measure, then scale. Slower on paper, much faster in practice.
